How I Unleashed the Salesforce Machine on a Global Remediation Project

When people ask me what I do, I should start telling them I build CRM machines.

Not systems.

Not software.

Machines.

Automated, scalable, intuitive engines that generate leads, close deals, retain customers, run projects, and most importantly, free people from doing what they don't want to do, can’t remember to do, or shouldn’t be wasting time doing in the first place.

But this actually started long before I founded Soof CRM.

💻 The Project That Changed Everything

Back when I worked at Wells Fargo, my team was handed a massive remediation project. We had to clean up mountains of data before a critical migration into Salesforce. It was the kind of project where we'd have to look at each row, track down documentation, compare and correct the data that's in the system. It was 1000% manual and felt 1000% impossible.

No shortcuts.

No tools.

No clear path.

At first, we didn’t even have the resources. All we had was a giant spreadsheet, a giant mess, and a very real regulatory deadline.

Eventually, we pulled together a team made up of a few new hires locally, and a dedicated remediation crew from the bank’s Hong Kong office.

Now we had the task.

We had the people.

But the how-in-the-world-do-we-pull-this-off part? Still trying to sort that out...

🧩 Building the Machine

So I mapped out the entire process, assigned tasks based on people’s strengths, and created a training program. And most importantly: I didn’t stop at the workflow. I built it into Salesforce.

Escalations went to the right team.
QA happened inside the system.
Dashboards reflected real-time numbers and showed overall status.

Every cog had a function, and every function had a purpose. When I returned from training the team (yes, in Hong Kong), my manager asked, “How’s the project going?” and I was so proud to be able to tell her, “The machine is running.” We ramped up and then hit a speed of 500-1000 rows per day. It was glorious.

And it was clean, efficient, global, and scalable.

Through my journey as a CRM consultant, I've witnessed firsthand how a "yes-man" mentality can transform a visionary's dream into an operational nightmare, and conversely, how open, honest communication can build a system that becomes a company's lifeline. Let me share with you two stories from my experience, illustrating the stark contrast and the lessons learned.

When "Yes" Leads to a Dead End

Early in my career, I worked with a business manager who was a true visionary. The drive to realize his vision led our team into a trap of excessive customization in our CRM system. We crafted bespoke UIs, custom objects, and complex workflows, all aimed at meeting every specific demand. However, this approach led to a system so customized and intertwined that even minor changes, like adding a new field, required a disproportionate amount of development work. The system became nearly unusable, its flexibility and resilience compromised.

Looking back, the root cause was clear: our failure to negotiate and educate. Instead of saying "yes" to every request, we should have engaged in constructive dialogue, explaining system constraints, trade-offs, and suggesting viable alternatives. This experience taught me the importance of empowerment to push back (constructively) and the value of maintaining system health over accommodating every customization. Although these push-back conversations might have felt uncomfortable and frustrating initially, they ultimately would have resulted in a win-win situation, leading to an agile, functional, and resilient CRM— the ultimate goal.

The Best Case Scenario: Harmony and Agility

Contrastingly, my involvement in another CRM project showcased the power of collaboration and open communication. Regular discussions about priorities, constraints, and the broader impact on the system led to a CRM solution renowned for its agility and flexibility. Even though many different teams across the organization found the system attractive for these reasons, our team kept an emphasis on scalable architecture by challenging stakeholders' demands for the sake of system health.

This environment fostered a sense of mutual trust and respect, allowing for compromise and innovation. We trusted in our teammates when they would express a legitimate business need, and they trusted and respected our questions and pushback in the name of holistic functionality. The result was a CRM system that could adapt quickly to changing needs, with a data model that worked for all lines of business, crucial attributes for any sales and service team.

The Rare Coincidence of Leadership and Listening

Many leaders talk about the importance of hiring smart people; "never be the smartest person in the room," they always say. However, how useful are these 'smarter people' if they are shut down or silenced? Unfortunately, it's a rare quality to find leaders who truly empower their team and heed their advice, especially when it challenges their own ideas or puts them in a difficult situation with their own partners higher up the chain.

Genuine success is built on honest communication, empathy, mutual trust, and a shared drive toward the company's success. Recognizing the expertise of each team member and valuing their input is crucial at all levels of the organization.

Eating the Elephant: Tackling Big Projects One Bite at a Time

We've all been there. Your boss or client invites you to a meeting—you walk in with a sense of foreboding, and you walk out with what feels like the biggest, most impossible project you've ever been assigned. This project is enormous, multifaceted, highly visible, and you're terrified of failing. Your mind races as you frantically open a new tab in your OneNote to begin a to-do list. The assignment haunts you all day and follows you through the night. You even wake up in a cold sweat, rushing to jot down the bullet points that haunted your dreams. I've been there many times, and I've had my fair share of fever dreams and nonsensical midnight voice memos.

But here's the good news: you can get through it and even succeed. Here are my lessons learned from handling such gigantic projects.

Mapping the Madness

This might seem trivial, but it's crucial: you have to start with the process. Invest in tools like Lucidchart or Visio, or even buy a large whiteboard with multiple colored dry-erase markers, and map out the entire process. Do whatever you need to do to get a full picture of the process at play: conduct informational interviews, shadowing sessions, test runs, customer interviews, or scour forums if available. Gather as much information as you can.

How does the process start?
What are the triggers?
Who are the key players?
What are the key functions?
What is the desired outcome?
Where are the pain points?
Where are the opportunities for improvements?
Who is the beneficiary?
What are the by-products?
What data points are collected along the way?

When you start with the process, you identify key players and the proponents and opponents for driving the change. You understand what data to collect and which visualizations will be helpful. You spot the "gotchas" and ensure your solution is robust enough to handle the necessary outliers and problem cases. Most importantly, and this is why this feels like such a cheat code, you can pinpoint where changes need to occur, and your project plan will practically write itself.

Embrace Iteration

Another lesson I've learned is that if you miss something (honestly, it's 'when you miss something'), it's rarely the end of the world. If requirements change or are added later, you can tackle these iteratively. Call it "Day 2", "Subsequent Release," or "Post Launch." It all basically means that your product or project doesn't have to be perfect out of the gate—although this is what we aim for, things don't always work out this way. But I've found that bosses and clients are always more receptive of your work product's shortcomings when you have a concrete plan to address them.

Maintain Trust

The final lesson is that relationships will make or break any project. A strong relationship with your client, built on trust, is essential. One of the best ways to maintain trust is clear communication. This helps in managing expectations and reducing misunderstandings. Ensure the client feels heard and maintain this feeling with weekly check-ins, progress reports, demos, and/or shared documentation. All of this would be overkill, but again, listen to your client and understand what would most help them feel a sense of transparency and mutual trust.

I recall a time at Wells Fargo when my boss marched me over to our head of operations to deliver the news that her project would be delayed due to resource constraints. My relationship with her cushioned the blow—since I had already built a strong rapport with her and she trusted that I was doing everything possible to advance her project, her reaction wasn't as bad as anticipated. This experience underscored the value of having a solid relationship with your clients—trust can mitigate even the most challenging situations.

However, I do want to note that trust goes both ways. As the project manager or service provider, you need to feel confident that your client has provided all necessary points of contact and information for your success and isn't waiting for you to discover any major traps that could affect timeline, feasibility, or the resources you initially scoped for the project.

Rolling with the Punches

Be adaptable. Projects can change, and flexibility allows you to pivot when necessary without losing sight of the end goal. Earlier in my career, one missed requirement would often throw me into a spiral of disappointment and panic. But I've since learned that taking things as they come, and understanding that projects evolve in phases, with each phase offering an opportunity for improvement, makes management much easier.

The MVP Mindset

Prioritization is the bread and butter of product management. It's crucial to break down tasks and prioritize them to effectively manage large projects. Start by identifying your end goal and then determine the "Minimum Viable Product" (MVP)—the essential components needed to kick off the project. This approach, sometimes referred to as vertical slicing, helps by tackling the most critical elements first.

For example, instead of attempting to complete the entire UI in one phase, each phase should focus on implementing the necessary UI changes that advance the project incrementally. By prioritizing tasks in this way, you ensure steady progress, provide room for flexibility, and keep the project on track, step by step.

Mini Milestones Matter

Recognize and celebrate progress, no matter how small. This keeps morale high and maintains momentum. Celebrating mini milestones motivates your team and reinforces the value of each member's contributions, fostering a positive work environment and better collaboration. It also strengthens team cohesion and keeps the ultimate goal in sight, reminding everyone that each of their own little successes plays into the larger objective. By making these celebrations a regular practice, you build a culture that values progress and maintains motivation throughout any big project.

Handling big projects can be daunting, but with the right approach and mindset, they

become manageable.

Start by getting a full picture of the process. This is the best place to start and ensures a holistic solution.
Embrace iteration, knowing that missing something isn't the end of the world and that you can always refine your project in subsequent phases.
Maintain trust through clear communication and strong relationships.
Be flexible and ready to pivot when necessary, keeping sight of your end goal.
Prioritize tasks and break down the project into manageable phases.
Celebrate the little successes to maintain positive momentum.

My Journey from Novice to Expert: Earning my Salesforce Stripes

I've gotten used to my name being synonymous with "Salesforce" wherever I've worked. I found that it was rare for the system to come up without some version of "you can talk to Soof, she knows more about it" being tacked on to the end of the sentence. At first, I found it odd--I've only worked here for x months, my exposure to the system isn't that extensive, how did I earn this title so quickly? But over time, I embraced it, and looking back now, I'm realizing it kickstarted my career's most exciting chapter.

My Salesforce journey began at Wells Fargo. I was thrown into a migration project—moving documentation teams into the Legal Agreements system on Salesforce. It was a puzzle of brainstorming and trial-and-error. There were endless back-and-forths, balancing flexibility of our team's current business processes and the integrity of the new system. I think we spent a month iterating on how we'd like to capture the terms of a specific negotiated agreement. But once the dust settled, our team of users were navigating the system like pros. It was my first real taste of victory within the Salesforce world.

Throughout this project, I relied heavily on a team that knew Salesforce inside and out. I was constantly asking them for tips, feeling like a bit of a bother. They showed me the ropes, teaching me how to build my own reports and navigate the system more efficiently. While those tips were immensely helpful back then, in retrospect, these little how-to nuggets and baby-steps toward self-sufficiency helped me understand the Salesforce framework from the ground up.

Fast forward to a different company, I found myself in a complex Salesforce setup, feeling clueless. My team lead seemed to know everything about everything, always asking the right questions and carrying conversations, even on the most obscure Salesforce features. When I asked how he knew so much, his secret was simply "a few years' experience and some good old Google magic." I realized that this knowledge was out there, and if I had the time and the determination, I could probably figure my way out too.

It wasn't long before I was able to put this theory to the test. A team approached us with a need for a Field Service setup, something that I hadn't really come across in my experience, and I realized many of my team members were in the same boat. We were all waiting for someone else to take the lead. But as time ran out and expertise seemed scarce, I took the initiative, embracing the power of research and resourcefulness (i.e. Google magic and YouTube tutorials) to navigate uncharted Salesforce waters. I ended up spending so much time with this project, that the Field Service setup came to be my favorite thing we had built and I loved getting the chance to learn more and improve it wherever we could.

When I began my consultancy journey, I knew that I wouldn't feel right (regardless of my honorary degree from the Salesforce School of Hard Knocks) if I didn't have my certification. Remembering past victories—tackling tough migrations and diving into unknown Salesforce territories—gave me the confidence. From being an absolute newbie to earning my stripes as the Salesforce go-to, it's been quite a ride!

And as Monday dawned, we greeted the new week equipped with a powerful tool, a visual masterpiece that would guide our team through the challenges ahead.

The Gift of Non-Technicality: How Embracing What I Didn't Know Became My Biggest Strength

A lot of you might not know this, but I didn’t start my career in tech. If you’ve seen me mention “accidental admin” before, you should know the word “accident” doesn’t even begin to cover it.

After studying economics and math at UCLA, I landed an internship at Bank Leumi in Tel Aviv, working on the foreign currency options desk. I helped with confirmations and got a taste of product management, but there wasn’t much “tech” involved. Then, I got my first job at Wells Fargo in the FX operations group, and that’s where Salesforce came into my life — though I had never even heard of it before.

That summer, my boss was tasked with a Salesforce migration, and while I was focused on other projects, I kept getting pulled into the Salesforce work. That’s how I learned the system, from the inside out, figuring it out as I went. Eventually, our group was absorbed by the team managing Salesforce across the department, and I dove deeper into business analysis and writing requirements.

I also spent a lot of time with the tech team who built our Salesforce system. Between happy hours, frustrating conference calls, and way too many late nights, we became close. So close that when the team lead was looking for someone to step in as the lead business analyst and product owner, he asked me.

My first thought? Wait, does he realize I can’t code? I’d only just learned SQL on the job two years earlier! But he assured me that coding wasn’t what mattered. I had the relationships, the technical understanding, and (what I didn’t fully appreciate at the time) a clear, friendly, and effective communication style that made me perfect for the role.

Here I am on a work trip, rocking a camping backpack because even in tech, I’ve never felt the need to follow the ‘standard way’ of doing things. My non-traditional path taught me that being yourself is your biggest strength — and that applies whether you're in a boardroom or the backcountry.

So, I crossed over to the tech side, and it’s been a wild ride ever since. I’ve fully immersed myself in Agile frameworks, the Product Owner and Scrum Master roles, and I’ve seen all kinds of Salesforce implementations — the good, the bad, and the ugly. Over the years, I’ve gotten more technical than I ever thought I would, but there’s always been a little voice in my head asking, Am I technical enough?

Recently, at an industry conference, a speaker shared his journey from accidentally discovering Salesforce to building a successful consulting firm. During the Q&A, someone asked him how he deals with people questioning his technical abilities because he’s not a developer. That question hit home for me, because while I’ve heard similar feedback a couple of times, the biggest critic has often been me.

But here’s what I’ve realized: being non-technical is its own strength. It’s not about writing code — it’s about bridging the gap between the business side and the tech side. If developers are doing their job right, they should be able to explain it to anyone, and my job has always been to make sure that communication flows smoothly.

Even early on, my user stories and requirements were some of the clearest around. Leading Agile transformations gave me the chance to bring teams together, improve communication, and change the way we worked in the bank. That’s where my value has always been: in building relationships and creating understanding.

And a big part of that is how I communicate. Since I didn’t come from a technical background, I always make sure that non-technical people understand what I’m saying. I remember how frustrating it felt when tech consultants used jargon to make me feel like I didn’t belong. That’s not how you build good partnerships. For me, it’s about making tech feel accessible — good communication ensures that everyone knows their input matters. Understanding the process and the pain points a business team faces is just as important (if not more so) as understanding the technology we’ll use to create the solution.

I’ve come to realize that clients hire me for exactly this reason. It’s not because I’m a coding wizard, but because I can take technology, break it down, and make it work for them in a way that actually makes sense.

In a world that tends to measure technicality by coding skills, I’ve learned that the real gift is in being non-technical. Being able to communicate, collaborate, and lead has become my biggest strength — and it’s a gift I’m proud of.

How I Planned for Maternity Leave While Running a Successful Consultancy

When you run a consultancy—especially one that prides itself on being lean, where your experience and brain are the competitive advantages—the idea of stepping away feels literally impossible.

No backup team.

No coverage.

No corporate HR policies to lean on.

Just you, your clients, and the systems you’ve built (or the ones you haven’t gotten around to yet).

With my second baby on the way, I knew I didn’t have a cushy FMLA policy or a severance package to lean on. It was just me. And I knew I needed to do things differently.

I owed it to my new baby to have some real, dedicated time off.

Not half-working.

Not catching up late at night.

But still keeping the business warm and the lights on for my clients.

Here’s how I prepared, and while it’s not perfect (kind of like parenthood), I’m taking it as it comes, trusting the systems I’ve built and the help I've hired, and I know we’ll come out stronger on the other side.

I planned around my bandwidth and paused new leads to protect it.
I got real about my capacity. I chose projects I knew I could complete by / maintain during my “off” time (whatever that would look like). I also paused lead gen so I could focus fully on priority numero uno: existing client work. It was an intentional reset, because although it sounds simple, I typically operate in the “you can do it all” state of mind, and that just wasn’t true this time.
I envisioned the leave I wanted, then built the support to match.
I sat down and asked myself: What would an ideal maternity leave feel like for me and my family? That vision became the blueprint for what (and who) I needed to keep things moving.

I was looking for someone who could keep the lights on, and maybe also help plan for what comes next. Luckily, I found that person in my immediate network (score!). She’s serving my monthly Salesforce clients, supporting past clients as needed, and helping with long-deferred internal projects.
I systematized my brain.
No more “I’ll remember” or tracking tasks in my head. My day-to-day operations are now systematized with scale in mind.

I created workflows and implemented work management tools so that nothing falls through the cracks. My assistant knows what to prioritize, and I can see everything I need in one glance (right now, and when I return at full speed).
I created a post-leave runway.
Even without active marketing, my work keeps circulating through word of mouth and online/social engagement. So I’m building a waitlist because when I return, I want to hit the ground running. And the right clients are already finding me.

So all this to say: I’m still around, just not everywhere, doing everything, all at once.

And that’s by design.

Despite what hustle culture might suggest, taking time for family isn’t a disruption. Not for me, and not for my clients. It’s actually making the business stronger.

The systems are working.

The support is working.

And best of all? I’m not the only one holding it all together anymore.

Lessons from the Business World: The Play Never Happens On Stage

As I navigate the tumultuous journey of entrepreneurship, building my business from the ground up, I keep getting flashbacks of lessons I learned early in my professional career. It's astonishing how these lessons, once tucked away in the nooks and crannies of my memory, are now resurfacing with newfound relevance. Today, I want to share one of those nuggets of wisdom, hoping it sheds light on whatever challenges you may be facing.

One of my previous bosses was nothing short of a visionary. He had an uncanny ability to see the big picture, knowing exactly what he wanted for his product and department, and what we would have to do to get there. He would often stop by my desk to bounce some ideas off me or seek my impressions or assessments on his latest projects. At the time, these interactions were nerve-wracking (à la Robert California, for my Office fans), but looking back, I realize how invaluable they were.

I can't recall the exact details of what we were working on, but I do remember this one lesson that stuck with me. My team had conceived a bold idea, and we needed buy-in from various teams and stakeholders. There was one team, in particular, that we knew would be a tough sell. Undeterred, I scheduled the meeting, ensuring all key stakeholders were invited, and we braced ourselves for the big day. The anticipation was palpable, and the tension mounted as we prepared for a high-stakes showdown.

The day of the meeting arrived. We dialed into the conference line, and ensured all necessary parties were present. I set the scene, providing background information and subtly hinting at our proposed solution without being too overt. Then, I handed it over to my boss and he launched into his pitch, "This is what we should do, and here's why I think it will benefit us all."

We held our breath, waiting for the inevitable pushback. To our astonishment, the team lead simply replied, "Yep, sounds good to me." My boss wrapped up, "So, we're all in agreement? Wonderful. Have a great day, everyone." And then the call ended with a chorus of polite goodbyes and little beeps of people disconnecting.

I was stunned. What just happened? This was supposed to be a contentious call filled with debates and objections. What did I miss?

Later that day, when my boss stopped by my desk, I couldn't help but ask how the heck he had managed to pull that off. He looked at me and said something that only now, through my own experiences, do I truly understand. "Soof, the meeting never happens in the meeting," he said. It was his Mr. Miyagi way of saying, "the play never happens on stage." When you watch a play, you don't see the rehearsals, the lighting and sound checks, the set design, or the voice lessons. You see the polished performance as if it unfolds for the first time before your eyes.

Similarly, in business, the real work doesn't happen in the meeting, or in other words, above the surface. It happens through relationship building and the creation and continued maintenance of your personal brand. My boss had used the first half of the week to build rapport with the team lead through a series of conversations where he listened to her concerns and addressed them. He assured her that our solution would benefit her team as well, and provided a plan to mitigate any risks she highlighted. These pre-meeting efforts laid the groundwork for what seemed like an effortless agreement.

This lesson, buried deep in my memory, has resurfaced as I navigate the challenges of my entrepreneurial journey. It’s a powerful reminder that the groundwork we lay behind the scenes often determines the success of our public endeavors.
